For food and beverage brands selling through grocery retailers, planogram reviews are critical commercial moments. They can create opportunities for new listings, stronger shelf positioning, more facings and improved visibility. But they can also put existing shelf space at risk if sales performance, category fit or retailer support are not clearly demonstrated.
For distributors, these reviews require preparation. For brand principals, the role should not be passive. Winning a listing is not the end of the job. Brands need to help their distributors defend, grow and justify their position on shelf.
Why Planogram Reviews Matter
Grocery retailers are constantly assessing how each product contributes to the category. They look at sales performance, margin, rate of sale, promotional effectiveness, shopper demand, supply reliability and the role each product plays within the range. If a product is not performing, or if the retailer does not understand why it deserves space, it can become vulnerable. This is particularly important for imported food and beverage brands, which often need clearer category rationale, stronger education and more active support than established local brands.
A good distributor relationship can help open the door, but it does not replace the need for a strong commercial case.
What Distributors Need From Brand Principals
When a retailer is reviewing a category, the distributor needs more than samples, price lists and product images. They need information that helps explain why the brand should be listed, retained or expanded. This includes product performance, margin structure, promotional results, supply reliability, competitor positioning and evidence that the brand can support sell-through.
Brand principals should also help the distributor explain the role the product plays in the category. Is it bringing a premium option into the range? Is it meeting demand for health, convenience, indulgence, gifting, sustainability or functional benefits? Is it helping the retailer attract a specific shopper or respond to a wider consumer trend?
The stronger this category argument is, the easier it is for the distributor to present the brand as a valuable part of the range.
Make the Retailer Conversation Easier
Planogram reviews often move quickly. If a buyer asks for more information, the distributor needs to respond with confidence. Brand principals should keep core sales materials up to date, including product specifications, pricing, pack formats, case configurations, shelf life, certifications, product claims, imagery, brand story and promotional options. Retailer presentations should also be tailored where possible. A generic export deck may explain the brand, but it may not answer the buyer’s immediate questions about category role, pricing, margin, supply, promotional support and expected sales performance.
The information does not need to be complicated. It needs to be relevant, clear and easy to use.
Support the Commercial Plan
Shelf space needs to be earned after the listing is secured. A retailer will want to understand how the brand will support sales once it is on shelf. This may include introductory promotions, sampling, digital activity, social media support, in-store visibility, catalogue activity, seasonal campaigns or e-commerce content.
If the distributor can show that the brand has a realistic activation plan, the retailer has more reason to believe the product will sell. If the brand expects the distributor and retailer to carry all demand generation, the review becomes harder to defend.
Planogram Changes Can Be an Opportunity
Planogram changes are not only a risk. They can also create opportunities. A strong review process may help a brand gain more facings, move into a better shelf position, enter a stronger category segment, expand into additional stores or rationalise poor-performing SKUs in favour of stronger ones. This requires honesty as well as ambition. Not every SKU will deserve equal support. Sometimes the best outcome is to focus on the strongest performers and build from there.
Getting Planogram Reviews Right
Planogram reviews are part of grocery retail. They should not be treated as occasional admin or left entirely to the distributor.
For food and beverage brands selling through grocery retailers in the APAC region, these moments can influence whether a product grows, holds its position or loses shelf space. The distributor brings retailer access, local market knowledge and account management. The brand principal brings product expertise, brand assets, commercial support and longer-term investment. The best outcomes happen when both sides are aligned before the review, not reacting after decisions have already been made.
Incite works with food and beverage brands to support distributor relationships, retail planning, market activation and route-to-market strategy across South East Asia, North Asia and the wider APAC region.
